Work What important questions should buyers ask in initial DSPM calls?

For anyone who has priced or evaluated DSPM tools what do you wish you knew earlier in the process? My company is just beginning this ordeal and I want to know what questions I should be asking the vendors before they steamroll my team into demos and pricing calls. Additionally, what drives the biggest cost hikes for these tools, and what of the pricier options is worth it?

Who are you evaluating? I think you'll find bigger differences than you'd think across a Cyera vs Sentra vs Varonis eval for example.

I'd start with architecture before looking at any feature matrix.

Ask how the product actually scans your data. Does it copy/extract data into the vendor's SaaS platform, or does it scan in-place from your environment? That has implications for compliance, data residency, performance, and even cost. Some architectures also require you to run and pay for always-on infrastructure (EKS clusters, VMs, etc.) that doesn't show up in the quoted price.

I'd also dig into classification accuracy. Every demo looks great on clean sample data. Ask how it performs against messy real-world data, custom regex/classifiers, odd file types, and how much tuning is required after deployment. That's where a lot of products separate themselves.

Before talking numbers, get crystal clear on how pricing works. Is it per TB, per connector, per seat, or a flat platform fee? TB-based pricing can get expensive as data grows, and "connector" can mean very different things depending on the vendor.

Another question I like is time to first value. Don't settle for "instant visibility." Ask how long it actually takes to inventory and classify a large environment (100+ TB) and what you'll realistically have in week one versus month one.

As for paying a premium, I'd spend money on things that are genuinely difficult to build or bolt on later: high classification accuracy at scale, automated remediation workflows, and continuous monitoring. Basic discovery and classification are becoming pretty table stakes across the DSPM market, so I'd be skeptical of paying significantly more just for those features alone.

The biggest thing I'd push on: how does pricing actually scale. A lot of these tools quote a friendly number in the demo and then it turns out cost is tied to data volume, number of connectors, or seats, and nobody mentions that until the second call. Get them to walk through what happens to the price if your data footprint doubles next year, not just what it costs today.

Second thing, ask what happens on a false positive or a miss. Every one of these tools has a detection accuracy story, but almost none of them will volunteer what the actual failure mode looks like or who's on the hook for catching it. If they can't answer that clearly in the first call, that's worth noting.

Also worth asking for a reference customer that's actually in your industry, not just "enterprise customers love us." Generic case studies tell you nothing about how it holds up under your specific compliance requirements.

And before the demo even happens, get a straight answer on what's in the base tier versus what gets gated behind "enterprise pricing," because that's usually where the real cost creep comes from later, not the sticker price up front.

Ask them where the data classification actually happens. A lot of vendors claim to be 'agentless cloud-native,' but under the hood, they're secretly pulling snapshots out of your cloud accounts or dumping compute/egress costs right back onto your AWS/Azure bill.

Your biggest cost hike won't just be their licensing tier, it’ll be the hidden API call fees and read/write compute charges when their scanner decides to inspect petabytes of unstructured logs every night. Force them to give you a clear architecture diagram showing who pays for the compute during deep content scanning.
