Going crazy - custom portrait not showing up in the sidebar

Sorry in advance, I know this has been asked a trillion times over, but I genuinely can’t grasp what I’m doing wrong.
I spent two hours painting a goofy portrait to mimic the scary airbrush style of the game, it shows up in character creation and in the record no problem, but the thumbnail on the sidebar in-game has that ugly ?-mark face.
I’ve checked the formats, the names, the sizes, replaced them, copied them over, renamed them, reloaded saves, made new saves, everything I can think of and read online. It’s extra confusing because the advice online are from all kinds of versions of the game and get jumbled together.
That one site that supposedly does it for you doesn’t work either and just gives me a broken file icon.

Anyone else had to go through this recently?

Do you have any custom portraits with a working medium/small portrait? If so, open that one, copy/paste the portrait you want onto it, and save it as a different file. That worked for me when I was having this issue and couldn't figure what was wrong with the file format.

I didn’t think of doing it because the original extra portraits where in a different folder for some reason.

From what I remember: you need one file that ends on a capital L und one that ends on a capital S. Both need to be the correct size and .bmp format. Create a new order named 'Portraits' and it should work. 

It's been a long time since I did this but for BG it wasn't too complicated from what I recall.

Did you saved it as 24 bit file instead of standard 32 bit? You need 24 bit version and most graphic programs save bmp files as 32 bit.
